The 30-Day Pipeline Accuracy Challenge

How This Skill Works
Follow these six steps in order:
- Pipeline Audit — Assess the current state of the pipeline: deal count, pipeline value, forecast accuracy baseline

Walk the user through it step by step. Ask questions, get answers, then move forward. Do NOT dump everything at once.
The numbered questions listed in each step are a REQUIRED CHECKLIST — not suggestions. Before moving to the next step, confirm every listed question has been answered. If the user's initial message already answers some questions, acknowledge which ones are covered and ask any remaining ones. Do not invent additional questions that are not listed in the step.
What Is the Pipeline Accuracy Challenge?
Most sales teams have a pipeline problem they don't know about. They have deals in their CRM, they have revenue targets, and they have reps who say things like "I think this one's going to close." But when you ask them to predict — with a number — how much revenue will land this month, they guess. And they guess badly.
The 30-day pipeline accuracy challenge is a structured protocol that builds forecasting discipline into a sales team's daily habits. Every rep scores every active deal on a 1-10 likelihood scale every single day. At the end of each day, they compare their predictions to actual outcomes. Every week, the team reviews aggregate variance — the gap between what was predicted and what actually happened. Over 30 days, individual accuracy trends emerge, coaching opportunities surface, and the entire team develops a calibrated sense of what "likely to close" actually means.
The magic is in the variance tracking. When a rep consistently overscores deals that don't close, that's a coaching signal — they're either not qualifying properly or they're emotionally attached to deals. When to Use It

The Framework
Step 1 — Pipeline Audit
Purpose: Assess the current state of the pipeline before starting the challenge. You can't measure improvement without a baseline.
Guidelines:
- Pull every active deal from the CRM
- Remove dead deals — anything that hasn't had contact in 30+ days with no scheduled next step
- Categorize remaining deals by stage (new lead, qualified, proposal sent, negotiation, verbal commit)
- Count total deals, total pipeline value, and average deal size
- Identify how many deals have a clear next step scheduled vs. sitting idle
When helping the user plan this step, ask:
- "How many active deals are in your pipeline right now? And of those, how many have had contact in the last 14 days?"
- "What CRM are you using, and does every rep actually log their activity in it?"
- "What's your current forecasting method — gut feel, stage-based probability, or something structured?"
- "When you look at last month's forecast vs. actual revenue, how far off were you in percentage terms?"
Step 2 — Clean Data
Purpose: Eliminate noise so the challenge produces accurate signals. Dirty pipelines produce dirty data.
Guidelines:
- Remove or archive any deal that is clearly dead (no response in 30+ days, contact info invalid, explicitly declined)
- Ensure every deal has: contact name, deal value, current stage, last activity date, and a next step
- Standardize stage definitions across the team — "qualified" should mean the same thing to every rep
- Flag deals with missing information for reps to update before the challenge starts
- Set a pipeline hygiene standard: no deal stays in pipeline without a scheduled next step for more than 7 days

When helping the user plan this step, ask:
- "Does your team have a shared definition of what 'qualified' means, or does each rep have their own standard?"
- "How many deals in your pipeline right now would you honestly say are dead but haven't been removed?"
- "Is deal value consistently entered as the same metric — cash collected, contract value, or monthly recurring?"
Step 3 — Set Up Tracking
Purpose: Build the daily tracking system that will capture predictions and measure variance.
Guidelines:
- Create a daily scoring sheet (spreadsheet or CRM custom field) where each rep scores every active deal 1-10 each day
- The 1-10 scale must be calibrated with concrete definitions, not subjective feel
Likelihood Scoring Definitions:

- Set up an end-of-day variance log: for every deal that moved (closed, lost, or changed stage), record the prediction vs. the actual outcome
- Create a weekly summary view that shows: total predicted revenue vs. actual, per-rep accuracy scores, and deals with the largest prediction errors
- Track the Brier Score for each rep (measures calibration quality — a rep who says "70% likely" should close approximately 70% of those deals)
Brier Score Calculation:
For each prediction, calculate: (predicted probability - actual outcome)^2
- Actual outcome = 1 if deal closed, 0 if deal lost
- Predicted probability = likelihood score / 10 (e.g., a score of 7 = 0.7)
- Average across all predictions for a rep's Brier Score
- Perfect score = 0.0, worst score = 1.0, random guessing = 0.25

Purpose: Execute the challenge for 30 consecutive business days with consistent discipline.
Guidelines:

Surprise Analysis Framework:
When a deal outcome contradicts the prediction by 5+ points, trigger a brief root cause analysis:

- Every Friday (or last day of the sales week), run a 30-minute team review
- Show aggregate data: total predicted revenue vs. actual revenue for the week
- Show individual accuracy: which reps are closest to reality, which are consistently over- or under-predicting
- Discuss the biggest "surprise" deals — what did the team learn?

Step 6 — Measure and Systematize
Before delivering the final plan, verify all constraints are met. State each constraint from the Important Rules section as a visible checklist with checkmarks, confirming each one against the user's specific plan. Only then proceed to output the plan.
Purpose: At the end of 30 days, measure improvement and decide whether to make pipeline scoring a permanent practice.
Guidelines:
- Compare Day 1-5 accuracy to Day 25-30 accuracy — the improvement curve tells the story
- Calculate final success metrics (see below)
